AI tools are now part of everyday work. From drafting emails and analysing data to accelerating development and troubleshooting problems, platforms like ChatGPT have moved from experimentation to normal business use.

But recent headlines have highlighted a growing concern: where does productivity end and risk begin? Reports of sensitive internal files being uploaded into public AI tools have reignited an uncomfortable question for organisations how much data should employees really be sharing with AI?

This isn’t a story about banning AI. It’s about understanding limits, protecting intellectual property, and recognising that convenience can quietly introduce security risk. Most organisations didn’t roll out AI tools through a formal programme. They appeared organically adopted by teams looking to move faster or work smarter.

The result is a familiar pattern:

  • Employees using AI to summarise documents or debug issues
  • Sensitive data copied into prompts without malicious intent
  • Little visibility into what information leaves the organisation
 

AI has become part of the workflow, but governance, policy, and awareness have often lagged behind.

The biggest concern with uncontrolled AI use isn’t just data breaches in the traditional sense. It’s the gradual leakage of intellectual property, internal knowledge, and sensitive business context. Source code, architecture diagrams, customer information, internal reports once shared with external AI services, organisations may lose control over:

  • Where that data is stored
  • How long it is retained
  • Whether it is used to train models
 

Even when tools claim not to retain data, the act of sharing can still violate internal policies, contractual obligations, or regulatory requirements. Most AI-related incidents aren’t driven by malicious insiders. They happen because:

  • Employees are under pressure to deliver quickly
  • The risks of AI tools aren’t clearly explained
  • There’s an assumption that “everyone is using it anyway”
 

This mirrors earlier cloud adoption challenges. Technology moved faster than culture, training, and controls and security teams were left playing catch-up.

The question organisations need to answer isn’t “Should we allow AI?”  it’s “How do we use it safely?”

Practical steps include:

  • Defining what types of data can and cannot be shared with AI tools
  • Implementing clear, simple AI usage policies
  • Training staff on real-world risks, not abstract rules
  • Using technical controls to limit data exposure where possible
 

Security teams should work with the business to enable AI responsibly, rather than defaulting to blanket restrictions that will simply be bypassed. As AI becomes embedded in daily operations, it must be treated like any other business-critical technology.

That means:

  • Clear ownership and accountability
  • Board-level awareness of AI-related risk
  • Visibility into how AI tools are being used across the organisation
 

Without this, organisations risk sleepwalking into exposure not through sophisticated attacks, but through everyday behaviour. AI in the workplace is here to stay. The productivity benefits are real and ignoring them isn’t realistic. Organisations that take the time now to define boundaries, protect intellectual property, and build awareness will be far better placed than those reacting after sensitive data has already left the building.

The question isn’t whether AI should be used at work it’s where the line should be drawn, and who is responsible for enforcing it.
